The signal usually travels; its meaning often does not
A revised order, forecast, material date, or delivery request can reach a factory quickly. What may not travel with it is why the change occurred, which assumptions it replaces, how firm it is, and which downstream commitments the brand expects the factory to protect.
The receiving team then reconstructs context through messages, calls, and spreadsheets. Each reconstruction introduces delay and creates another version of the decision.
A complete handoff has five parts
The minimum useful handoff preserves the originating change, supporting evidence, affected commitments, decision rights, and required confirmation. These elements should remain connected even when participants work in different systems.
- Change: what changed, when, and against which prior state?
- Evidence: which facts and assumptions support the request?
- Consequence: what moves across materials, capacity, schedule, cost, and delivery?
- Boundary: who may see, recommend, approve, and act?
- Verification: how will both parties know the approved action occurred?
Shared truth does not mean shared access
Brands, factories, and mills have different commercial responsibilities and information boundaries. A connected decision layer should not flatten those differences. It should give each participant the evidence required for their role while preserving ownership and permission.
This is especially important during regional rollout. Operating language, local roles, customer relationships, and existing communication practices shape adoption. The workflow should fit the people responsible for the handoff rather than forcing every participant into one interface.
Prove one consequential handoff
Choose a live, repeated change that affects both brand and factory outcomes. Map its current path, elapsed decision time, evidence gaps, and rework. Then establish a governed loop from originating signal through verified action.
Expansion should follow demonstrated operating value. Once one handoff works, reuse its governance and evidence pattern for adjacent decisions, participants, and tiers.
